Prompt

Act as a marketing operator writing OKRs a VP will not laugh at. One business goal in. Measurable KRs out. Separate leading indicators from the KR. No vanity traffic OKRs unless that is the actual goal.

Inputs:
- Business goal: [Goal]
- Timebox: [Quarter / 90 days]
- Current baseline: [Numbers I have]
- Team: [Roles]
- Channels that exist: [Channels]
- Constraints: [Budget unknown, no ads, brand risk]
- What I refuse to count as success: [Vanity]
- Owner of the goal: [Name/role]

Generate:
1. Translation: the business goal in one line, marketings job in one line, what marketing cannot own (sales cycle, product gaps).
2. Objectives (2, maybe 3): qualitative, memorable, not a metric in disguise. Tag each committed vs aspirational.
3. Key results (3-4 per objective): metric, baseline from Inputs or UNKNOWN, target, source of truth, owner. If baseline is unknown, KR is "instrument X by date" plus a later target, not a fake number.
4. Leading indicators: 4 that move weekly. Not KRs.
5. Anti-KRs: 4 vanity metrics we will not put on the slide, including anything in What I refuse.
6. Cadence: weekly check, monthly rewrite rules, who can descope a KR.
7. Risks: 5 (instrumentation, channel dependence, quality vs volume). Mitigation.
8. First 14 days: the work that makes the OKRs real (tracking, page, list, experiment), owners, hours-as-order-of-magnitude not fake calendars.

Constraints:
- Do not invent a baseline integer. UNKNOWN is allowed.
- A KR must be checkable without a vibes meeting.
- Do not cascade 12 objectives.
- If Goal is revenue and marketing only owns pipeline, say so.

Instructions

Replace every [bracket] with your details before running. Works on ChatGPT, Claude, and Gemini.

Examples

Example Input

Business goal: 200 US/Canada waitlist emails in Q4 waitlist window (Sept 8 to Oct 6 2026), then first 40 paid seats in October
Timebox: 90 days starting Sept 8 2026
Current baseline: 14 paid beta shops; waitlist counter is zero public; we log form submits; no ads; LinkedIn Maya ~2.4k followers (do not treat as a list)
Team: Maya founder 8 hrs/wk marketing; Jordan 4 hrs/wk email/ops
Channels that exist: founder LinkedIn, waitlist page, beta referral email, Product Hunt not filed
Constraints: no paid ads this quarter, no SOC2, cannot name shops without approval, budget UNKNOWN besides time
What I refuse to count as success: impressions, follower count, "thought leadership" posts shipped
Owner of the goal: Maya Chen, CEO

Example Output

1. Translation
Business: 200 waitlist emails by Oct 6, then 40 paid seats in October.
Marketing job: fill the waitlist from LinkedIn, beta referral, and the page. Invite on Oct 6.
Cannot own: close rate after invite (product plus sales), SOC2 objections, paid ads (off this quarter).

2. Objectives
O1 committed: Put 200 real US/Canada agency-owner emails on the waitlist before paid open.
O2 committed: Convert waitlist plus beta into 40 paid seats in October without ads.
O3 aspirational: File Product Hunt only if the day-14 gate hits. Not a third KR pile if we skip it.

3. Key results
O1 KR1: Waitlist submits 0 -> 200 by Oct 6. Source: form log. Owner: Maya. Baseline 0 is given.
O1 KR2: 1 beta referral email sent by Sept 10, reminder by Sept 24. Source: sent folder. Owner: Jordan. (Leading work, but checkable.)
O1 KR3: UTM on LinkedIn posts instrumented by Sept 9. Source: waitlist query string. Owner: Maya. No fake CTR baseline.
O2 KR1: Paid seats 14 beta -> 54 total (40 new) by Oct 31. Source: billing. Owner: Maya.
O2 KR2: Invite email to waitlist sent Oct 6. Source: sent folder. Owner: Jordan.
UNKNOWN: LinkedIn follower-to-submit rate. Do not KR it. Instrument first.

4. Leading (weekly)
Submits per day. Beta email replies. Demo plays if a counter exists (else skip). Invite-open rate after Oct 6.

5. Anti-KRs
Impressions. Follower count. Posts shipped. "Thought leadership." PH upvote totals if we skip PH.

6. Cadence
Weekly 20-min: submits vs 200 pace. Maya can descope PH. Monthly: rewrite O2 if waitlist <80 on Oct 1 (invite anyway, cut the 40 to a new UNKNOWN target).

7. Risks
Instrumentation missing (high): UTM week 1. Channel is one founder account (high): beta email is the backup. Quality of emails (med): reject student/personal at review, do not KR volume via bogus leads. Hours (high): cut PH first. Product not ready Oct 6 (med): slip paid KR, keep waitlist KR.

8. First 14 days
Day 0 form test. Day 1 essay post. Day 2 beta email. UTM. Day 14: 40 submits or no PH. Hours: Maya ~16, Jordan ~6 over two weeks, order of magnitude, not a fake calendar.
