How to Write a QBR Narrative from CRM Notes

Quarterly business reviews fail when the model writes a success story. It invents ARR, NPS, a champion quote, and a renewal date the CRM never held. You present. The customer corrects you on slide two. The job is a narrative from the export you actually have, with every number traced to a field, and a NO_DATA list for the rest.

Export first. Story second.
Paste the CRM notes, activity, opportunities, cases, and the approved metrics your CS or finance team already signed. Context is the account, products in use, and the quarter. Audience is the customer team, your leadership, or both. Tone is the one you will actually speak.
The source map quotes Notes and Metrics. "Seats expanded in March" is allowed if the export says so. "NPS 72" is allowed only if that score is in Metrics. "They love us" is not a metric. A Slack compliment that is not in the paste does not belong on a slide.
If the export is thin, the generator lists gaps instead of filling. Missing usage data is NO_DATA, not a made-up adoption curve. Missing executive sponsor is unknown, not a name harvested from LinkedIn.
No invented ARR, NPS, or we-agreed language
ARR, ACV, seats, NPS, CSAT, health scores, and savings claims may appear only from Metrics. Do not annualize a monthly number unless the export already does. Do not convert a support ticket count into a satisfaction score.
Quotes: only text that is in Notes, attributed to the role in Notes. Do not mint a VP quote to open the narrative. Do not attribute a feature request to "the team agreed."
Risks: churn signals that are in the notes (budget freeze, champion left, unpaid invoice) stay visible. Do not soothe them into "watching closely" if the notes say the renewal is blocked. Compliance: de-identify extra emails and phone numbers the export dumped. Not financial advice. Not a forecast you cannot defend.
Banned words belong on the card: best-in-class, guaranteed ROI, #1, invented percents. The compliance pass should quote leaks and cut them.
Narrative, open questions, and a deck that can survive the room
The main deliverable is a QBR narrative: last quarter in facts, what shipped that you can prove, adoption only from Metrics, risks, asks, and next-quarter plan limited to what Notes support. If the plan is "TBD in workshop," write that. Do not invent a three-initiative roadmap.
Next questions need owners from the people in the notes, or unassigned. Do not assign homework to a CFO who was not on the thread.
Gaps: missing usage, missing commercial numbers, missing success criteria, missing named economic buyer, missing dates. Print those before anyone builds slides. The narrative is the spine. The deck is a later fork, not a place to smuggle new numbers.
A worked pass: slides that can survive a correction
Say the export has two cases, a seat count of 80, and a note that budget is not approved. Metrics are empty for NPS and ARR. The narrative can talk about the two cases and 80 seats. It cannot open with "strong health" or a revenue logo. The asks stay limited to what Notes support: a workshop date if one was proposed, not a three-year expansion plan.
If a champion left, that line stays in risks. Do not replace them with a new name from a directory. The NO_DATA list should include ARR, NPS, and the economic buyer if those fields were blank. Print it on the last internal page so the presenter does not ad-lib a number in the room.
When you later get finance numbers, rerun the card. Do not edit the invented sentences from a previous run. The source map should change first.

A QBR is a shared record, not a pep talk. When a run keeps ARR off the page because Metrics were empty, share that filled card. That is the adapter other CSMs actually want, not a prettier slide with a fake score.
